Your furnace probably ran fine in October. Then the first genuinely cold night arrives, the thermostat asks for a long, hard run instead of a short one, and something that was already marginal gives up. That is not bad luck and it is not a coincidence. It is the first real load test the system has had since spring. Igniters, flame sensors, pressure switches, and blower motors all tend to fail under that first sustained call, which is also why the phones ring all at once across the valley on the same night.
Air conditioners do the same thing in reverse. The first stretch of afternoons that never cool off is the first time all summer the system has to run for hours without catching up, and that is when a tired capacitor, a dirty condenser, or a slow refrigerant leak stops being survivable. If your system limped through last season, the honest read is that it will be asked to do more this year, not less. A check in the mild weeks between seasons costs you a scheduled appointment instead of an emergency one.
Before anyone talks to you about a new system, it is worth ruling out the boring stuff. A filter that has gone gray and stiff, a return grille behind a couch, closed registers in the spare bedrooms, a damper someone moved years ago. Restrict the air a system needs and it will overheat in winter, ice up in summer, and shut itself down in ways that look like a serious failure. A large share of no-heat and no-cool calls end with a filter change and a conversation about returns.
The same logic applies further up. Ductwork and insulation set a ceiling on what any equipment can do, and a high-efficiency system in a leaky house behaves like a mediocre one. That does not mean you should never replace anything. It means the order of operations matters: understand what the house is doing, then choose equipment sized for that house, then talk about efficiency tiers. Doing it the other way around is how people end up with an expensive system and the same hot bedroom.

Not necessarily. A furnace that starts, runs briefly, then blows cool air and shuts down is often locking out on a safety, and the common causes are a dirty flame sensor, a restricted filter, or a blocked vent. Those are repairs, not replacements. What matters is why the safety tripped. If the system keeps locking out after a repair, that points at something upstream, usually airflow or venting.
No. A sealed system does not consume refrigerant, so if it is low, it is leaking. Adding more buys you a season and leaves the leak in place, and the same charge walks right back out. Ask for the leak to be located and priced as a repair. Sometimes it is a fitting or a valve core and well worth fixing. Sometimes it is a coil, and then the conversation turns to the age of the whole system.
Age is the strongest predictor. A young system with one failed part is almost always worth repairing. An old system facing its second or third significant repair is telling you something. The other factors are what failed, whether the rest of the system is in similar condition, and whether the ductwork can support a different type of equipment. Nobody should quote you a replacement before answering those.
Yes. A furnace makes carbon monoxide as a normal byproduct of combustion, and the heat exchanger is the wall that keeps those gases out of the air you breathe. A crack in that wall is a safety issue, not a performance one, which is why technicians take the appliance out of service. If someone tells you a heat exchanger is cracked, ask to be shown the finding, and get a second opinion before anything else.
Usually not. Closing registers saves less than people expect, and it raises pressure in the duct system, which pushes more air out of every leak and can move the equipment outside its designed airflow range. Furnaces and air conditioners are built around a certain volume of air passing through them. If you have rooms that are always too hot or too cold, the fix is balancing and duct work, not closed vents.
