There is no formula that decides this for you, but there is one variable that outweighs the rest. A furnace's age tells you more about what is coming than the sound it makes or what the last technician charged. Early in a furnace's life, failures are individual: a part wore out, you replace the part, and the rest of the machine is still in its prime. Late in its life, failures are systemic. The part that failed is simply the one that happened to go first, and its neighbors have run the same hours in the same heat.
That is why the same repair can be an easy yes on one furnace and a bad idea on another. Money put into a system with plenty of season left buys you exactly what you paid for. The same money in a furnace near the end buys a few months and a repeat conversation. Before you weigh a quote, find the manufacture date. It is usually decodable from the serial number on the rating plate inside the door, and any technician can read it for you if you ask.
Some failures say nothing bad about the rest of the furnace. Igniters and flame sensors are wear items, and replacing them is routine at any age. Pressure switches, rollout switches, and limit switches usually trip because of a condition elsewhere, so the real work is finding what caused it. Thermostat and wiring faults are inexpensive. Capacitors on the blower and inducer are small parts with finite lives. None of these are end-of-life signals on their own, and none of them should be the opening line of a replacement pitch.
The same goes for airflow-driven problems. A furnace that overheats and shuts down because the filter is loaded, the return is blocked, or a duct is crushed is not a failing furnace. It is a healthy furnace protecting itself. Correcting the airflow is the repair. If a contractor treats that as evidence the system is worn out, ask what the static pressure measured and what it should have been. That single question separates a diagnosis from a guess, and it is a fair thing to ask.
A cracked heat exchanger is the clearest one. Because a furnace produces carbon monoxide as a normal byproduct of combustion, the heat exchanger is a safety barrier, and a compromised one takes the appliance out of service. On a newer furnace the part may still be covered, though the labor to change it is substantial. On an older furnace, replacing the exchanger often costs enough that most people put the money toward a new system instead. Ask to see the finding, and get a second opinion before you decide anything.
The other signals are cumulative rather than dramatic. Repairs arriving closer together. Parts that take days to source. A blower that is noisier every year. Rooms that used to be comfortable and are not anymore. A furnace that runs longer to reach the same setpoint than it used to. None of these force your hand individually, but together they describe a machine in its last stretch, and they let you replace on your own schedule instead of on the coldest night of the year.
The useful comparison is not repair price against replacement price. It is what each option buys you in remaining service. A repair on a furnace with years left is cheap measured that way. The same repair on a furnace near the end can cost more per remaining season than a new system would. You do not need exact figures to run this. You need the age, the repair quote, an honest estimate of what else is likely to need attention soon, and a willingness to hear that the answer might not be the one you hoped for.
Timing is the other half of it. A furnace replaced in September is a planned purchase, with contractors available and time to compare options and sort out sizing. The same furnace replaced during a January cold snap is a decision made in a hurry with whoever can get there. If your furnace is already showing its age, the least expensive version of the replacement is usually the one you schedule, not the one that schedules you.
Get the diagnosis in writing, including what failed and what was measured. Ask whether the failure is a wear item or a symptom of something upstream. Ask what the static pressure was, because it tells you whether the duct system is part of the problem. If replacement is recommended, ask for a load calculation rather than a match to the old nameplate. Sizing matters more than brand, and a furnace sized to the previous furnace repeats whatever mistake was made the last time around.
Then get another opinion, especially on a safety finding or a large quote. Two technicians who actually measure will usually agree on the numbers even when they differ on the recommendation, and where they disagree is exactly where you should ask more questions. Check what your existing coverage includes before paying out of pocket, since most manufacturer warranties cover parts for a period after installation and often require registration. Terms vary quite a bit, so check yours.
The rating plate inside the front panel carries the model and serial number, and most manufacturers encode the build date in the serial. Some print it plainly. If the plate is unreadable, an installation permit sticker or a date written on the duct transition can narrow it down. Any technician can decode a serial number for you, and it is a reasonable thing to ask on any visit.
It is common and often fine. The considerations are the indoor coil, which sits in the airflow just downstream of the furnace, and the blower, which your cooling system depends on. If the cooling equipment is much newer, keeping it makes sense. If both are aging and the coil has to be disturbed anyway, doing the work at once usually costs less than doing it twice.
You would not, unless the pattern says the end is close. The argument for replacing a working but aging furnace is entirely about choosing when. You get to compare options, take time on sizing and duct work, and schedule the install for a week when losing heat for a day is inconvenient rather than serious. That advantage is real, and it disappears the moment the furnace quits.
